Argo AI: when the road to self-driving revenue outlasted its backers' patience

Argo AI was developing self-driving systems with billions from Ford and Volkswagen. In 2022 Ford said profitable, fully driverless vehicles at scale were much further away than expected, and the two carmakers stopped funding Argo, which closed that October.

  • Primary cause: Technology didn't deliver
  • Ran out of runway
  • Wrong timing

What happened

Shut down in October 2022 when Ford and Volkswagen stopped funding it; many staff moved to the two carmakers.

What Argo AI was

Bryan Salesky and Peter Rander, veterans of autonomous-driving programmes at Google and Uber, founded Argo AI in 2016. Ford committed $1 billion, and Volkswagen later invested, valuing Argo at about $7 billion.

Argo tested vehicles in several US cities and in Germany. In October 2022, Ford said it would focus on driver-assistance features and took a multibillion-dollar write-down; Argo shut down.

Why it failed

  1. 1

The technology took longer than planned

Handling every edge case safely without a human driver proved far harder than many companies expected in the late 2010s, and the timeline to revenue kept slipping.

  2. 2

    Dependence on two corporate backers

With funding coming mainly from two carmakers, Argo's fate depended on their priorities. When rising interest rates and the cost of building EVs pressured their budgets, Argo was easy to cut.

  3. 3

    No interim revenue

Argo had no commercial product earning money while the full system matured, so all of its value rested on a long-term promise.

The product lesson

Deep-tech projects need intermediate products that earn money and prove progress. Waymo scaled robotaxis by concentrating on specific cities and operating conditions. Ask: what is the smallest commercial deployment that pays for part of the journey?

Early warning sign to watch for

The plan has one revenue event years away, and the backers' strategies can change before then.
