Hike: why India's billion-dollar messenger couldn't beat WhatsApp's network effect

Hike became an Indian unicorn by offering stickers and features tailored to young Indian users. WhatsApp's network effect proved overwhelming, and Hike closed its messenger in 2021 to pivot to real-money gaming — a category India then banned outright in 2025.

What happened

Shut down Hike Messenger in January 2021 and pivoted to real-money gaming with Rush. After India banned real-money games in August 2025, the company announced it would shut down.

What Hike was

Kavin Bharti Mittal launched Hike in 2012 as a joint venture between Bharti Enterprises and SoftBank. It offered stickers, local-language features, and messaging over SMS when users were offline.

In 2016 Hike raised $175 million at a $1.4 billion valuation in a round led by Tencent and Foxconn. But WhatsApp became India's default messenger. Hike discontinued its messaging app in January 2021, built the real-money gaming platform Rush, and announced its shutdown in September 2025 after the Promotion and Regulation of Online Gaming Act banned such games.

Why it failed

  1. 1

    Messaging is winner-take-most

People use the messenger their friends and family use. Once WhatsApp became the default for group chats, switching required convincing everyone at the same time.

  2. 2

    Features are easy to copy

Stickers, themes, and local touches were differentiating at first, but WhatsApp and others added similar features without users having to move.

  3. 3

    A pivot into regulatory risk

Real-money gaming generated revenue quickly but depended on a legal grey area. When the law changed, the business was switched off almost overnight.

The product lesson

Beating an incumbent network requires a reason for a whole group to move together, not just a better feature for individuals. Challengers usually win by dominating a community the incumbent underserves. And a pivot into a regulatory grey zone trades one existential risk for another.

Early warning sign to watch for

Users like your features but still need the incumbent app to reach most of their contacts.
