Olive AI: what happens when the pitch for healthcare automation outruns the product

Olive raised over $850 million to automate hospital administration — billing, claims, and prior authorizations — with software 'digital workers'. Customers reported results that fell short of the pitch, and Olive expanded into many workflows at once. It wound down in 2023, two years after a $4 billion valuation.

What happened

Wound down in October 2023 after selling its main businesses to Waystar and Humata Health.

What Olive AI was

Sean Lane founded the company in Columbus, Ohio, originally as CrossChx, before rebranding it as Olive. It sold automation for repetitive administrative work to hospitals — a huge, inefficient market.

In 2021 Olive was valued at $4 billion. Over the next two years, reports described customers leaving and products not living up to expectations. After layoffs, it sold its core businesses and shut down in October 2023.

Why it failed

  1. 1

    Promises ahead of the product

Hospital workflows are messy and differ from system to system. Automating them reliably requires deep integration work, and reports suggested Olive's automation often needed significant manual support.

  2. 2

    Too many products too soon

Olive launched products across many workflows rather than proving clear return on investment in one.

  3. 3

    Sales outpaced delivery

Contracts signed on future capabilities put pressure on implementation teams and damaged trust when promises weren't met.

The product lesson

In enterprise software — especially healthcare — measurable ROI in one workflow beats a broad platform vision. Prove you save a specific team time and money, publish the numbers, and expand from there. Customers buy outcomes, not 'AI'.

Early warning sign to watch for

Sales contracts describe capabilities the implementation team hasn't yet delivered for any customer.
